The Critical Path: Solving That One Thing to Move Forward

I am an industrial engineer by trade, and in my field, we are trained to break down complexities into manageable parts, streamline processes, and optimize for efficiency. As I evolved through different positions and roles in my career, I have discovered a universal truth: when faced with a problem or decision, there is almost always one key variable, one bottleneck, or one pivotal decision that holds everything else back. Solving this “one thing” is called The Critical Path.

This concept is common in engineering design.  When developing a new tool or some form of prototype; we search for that one variable that must be proved out to move ahead.  If we cannot, everything stops. 

In leadership, the concept is equally applicable.  The critical path is about finding and addressing that singular point of leverage. A decision, a resource, or a realization that will unlock progress. This concept applies universally, from engineering systems, personal motivation, and from corporate strategy. By focusing on this one thing, we can simplify decision-making, eliminate unnecessary distractions, and achieve better outcomes. It does not mean other attributes of the decision-making process are not relevant.  They are just not relevant enough as the critical path.

I saw this as a project leader hundreds of times when trying to motivate the team and break through obstacles.  What is that one thing to motivate my team?  What is the one decision that must get made to ensure we meet our deadline?  I can go on and on, but I think you get the point.

Why Complexity Holds Us Back

In my career, I have observed that people tend to overcomplicate problems. Whether it is fear of appearing unprepared, or a cognitive bias toward complexity, we pile on layers of unnecessary detail. Complexity feels safe; it creates the illusion of thoroughness and control. However, complexity also leads to indecision and inefficiency. This is where the concept of the Critical Path shines. Instead of spreading our energy across multiple variables, the Critical Path directs us to focus on the single most impactful element.

The Framework for Finding the Critical Path

Define the Goal Clearly
Before anything else, establish what success looks like. Whether you are engineering a new product, solving a workflow issue, or deciding on a life goal, clarifying the end goal is important. Ambiguous goals breed complexity because they lack focus.

Identify the Bottleneck
Every system or decision has a limiting factor. In production, it might be a delayed supply chain. In a project, it could be unclear communication. In motivation, it may be a lack of purpose. The key is to pinpoint the variable that, once resolved, will create the most significant momentum.

Act Decisively
Once the Critical Path is clear, act on it with full focus. Often, the hardest part of decision-making is committing to one course of action. Trust that addressing the core issue will naturally simplify other challenges.

Measure and Adapt
After acting, assess the results. Did removing the bottleneck achieve the desired effect? If not, reassess your Critical Path and adapt accordingly.

Real-World Applications of the Critical Path

Engineering and Operations
In manufacturing, the Critical Path might be a single process step that creates a bottleneck. Addressing this step whether through automation, redesign, or better resource allocation can dramatically increase throughput.

Leadership and Team Dynamics
A team’s progress can stall due to one unresolved conflict or one unclear decision from leadership. Addressing that one pivotal factor can unlock collaboration and drive results.

Next time you’re faced with a tough decision or a complex problem, ask yourself, what is the one thing that, if solved, will allow everything else to fall into place?
